The NuroBets Soft Launch Playbook

Most betting tools launch with a glossy landing page, a huge waitlist, and no actual product. We're doing the opposite. The landing page + Discord bot + picks pipeline are shipping in the open, one commit at a time. This post is the plan so anyone following along knows what's coming and when.

Stage 0 - Building in public (where we are now)

  • Web app fully live at nurobets.ai (37+ pages, SEO optimized)
  • Discord bot with 42+ slash commands, 8 quiz modules, full onboarding flow
  • 18-module Betting Academy spec documented
  • Capper marketplace design complete (85/15 split, 90-day audit, listed/verified/elite tiers)
  • Two autonomous crons running: a phase-13 dev loop that iterates code every 15 minutes and a research publisher that drip-feeds knowledge into Discord channels every 2 hours

What's missing here: real picks (hardcoded stubs), real money (no payment rails), real users (founding team only), legal entity (LLC pending). None of these block shipping; they gate monetization.

Stage 1 - Alpha (this week)

Goal: 10-20 trusted users inside the Discord, all free tier, all virtual currency.

  • Domains purchased and pointed at production
  • Bot deployed to Railway from the existing account
  • Bot token rotated (the previous one accidentally leaked in a terminal dump)
  • Google Workspace email active for hello@nurobets.ai
  • First 10 invites go to friends who bet, know how to read a spread, and will tell us when something looks wrong

Metrics we watch: join rate, time-to-first-bet, /daily claim rate, which commands they actually use, which they don't.

Stage 2 - Beta (next 1-2 weeks)

Goal: 50 users, still free, real (not stub) picks starting to appear.

  • The Odds API key wired up ($59/mo starter plan)
  • Real NBA Playoffs slates pulled live instead of hardcoded games
  • XGBoost model trained on 3 NBA seasons of historical odds + results
  • SHAP values displayed on every embed
  • CLV tracker logs every placed /bet, evaluates against closing line, aggregates to user profile

This is when "AI-powered sports betting intelligence" stops being a tagline and starts being a product. Beta users get the first real picks, flag model weirdness, and their feedback trains better features before paid tiers are ever attempted.

Stage 3 - Paid tiers live

Goal: first 100 paying Pro subscribers, 10 paying Elite.

  • Wyoming LLC filed, EIN active, compliance framework set up
  • Whop account with Pro ($29.99/mo) + Elite ($79.99/mo) products live
  • NOWPayments integrated for crypto checkout (USDC on Base, BTC, ETH)
  • Stripe processing live through Whop for card payments
  • Role-gating in Discord: tier sync on /subscribe success, auto-downgrade on /cancel
  • First-subscription refund automation (7-day window, no questions)

We'll know this is working if the Pro plan converts at 3%+ of free users and Elite converts at 0.5-1% of free. If not, we have a signal to improve the product, not to discount the price.

Stage 4 - Capper marketplace public

Goal: 5-10 verified cappers listed, marketplace revenue meaningful.

  • /apply/capper form live (already shipped) collecting applications into a private mod channel
  • First 5-10 accepted cappers from our network (not the public yet)
  • Payout infrastructure: automated monthly payout job reconciling subscriber revenue minus platform cut, payouts via Whop or NOWPayments based on capper preference
  • Public capper profiles with audited track records, ROI, CLV, pick count, sample size

Once we're confident the payout mechanics work correctly across a few cycles, the marketplace opens to public applications. The bar stays at 200+ picks / 90+ days / positive CLV.

Stage 5 - Scale

  • Cross-platform publicity: build-in-public threads, podcast spots, Reddit r/sportsbook engagement (organic only, no ads - the space bans bet promotion ads regardless)
  • Sponsorship deals with betting-adjacent content creators
  • International expansion: LATAM first (fewer competitors, growing bettor base)
  • Esports vertical push (the $12.6B market barely served by any current tool)

Metrics that matter at this stage: ARPU, churn rate, CLV-per-subscriber, referral coefficient.

What we're NOT doing

  • No spam DMs from the bot. Every DM is triggered by a user action.
  • No "hammer locks" or "guaranteed picks" language, ever. Cappers who slip into that language get delisted.
  • No paid X/Twitter ads. The platform banned gambling-adjacent ads in Feb 2026 and we don't need them.
  • No VC funding at this stage. We're revenue-first. If we raise, it's to compress a specific bottleneck (data licensing, capper acquisition), not to fund runway we don't need.
  • No bonus-stacking tout-style promos. Every free credit claim is inside the Discord economy, never dressed up as a "match my deposit."
